Agile Sprint Planning Guide

I developed this agile sprint planning guide to give facilitators, scrum masters, and team leads a practical, ready-to-use toolkit for running focused and effective planning sessions. The resources on this page have been used across enterprise transformation engagements in pharmaceuticals, FMCG and healthcare, and are available here as free downloads.

Sprint planning, or timebox planning in non-scrum contexts, is the agile event that sets a team up for the work ahead. Done well, it aligns the team on a shared goal, surfaces dependencies before they become blockers, and builds the kind of collective commitment that holds when plans change mid-sprint. Done poorly, it becomes a negotiation over tasks that leaves the team misaligned and the facilitator exhausted.

These resources remove that ambiguity. Each one gives the facilitator a structure to follow so the conversation, not the choreography, gets the team’s full attention.

For the definitive framework on sprint planning, refer to the Official Scrum Guide.

Agile Sprint Planning Guide: What’s Included

Planning Guide A quick-start guide to setting up and leading planning sessions. It provides the essential structure for a timebox planning session, covering objective-setting, backlog review, capacity discussion, and task commitment, with facilitation tips for each stage. Use it as a standalone reference or alongside the facilitator script below.

Facilitator Script A step-by-step script for running the planning session itself. It provides adaptable prompts for each phase of the conversation, from opening the session and framing the sprint goal through to closing commitments and surfacing risks. Written for facilitators who want a reliable structure while still leaving room for the team to own the outcomes. The script can be adapted for teams at any stage of agile maturity.

Planning Graphic Novel A visual introduction to the planning process, designed for teams encountering agile sprint planning for the first time. Rather than a slide deck or a document, the graphic novel tells the story of a team running a planning session: the conversations, the decisions, and the moments where things go right or nearly go wrong. Use it to introduce planning to a new team, onboard a new team member, or simply to make the concepts stick in a way that a text-based guide rarely does.

How to Use These Resources

The three resources are designed to work together but are each independently useful.

Start with the graphic novel if your team is new to agile sprint planning, it gives everyone a shared mental model before the first real session. Move to the planning guide to understand the session structure in detail. Use the facilitator script in the room as your running reference.

If you are already running agile events and want to tighten the planning ceremony specifically, the facilitator script is the fastest standalone tool. If you are building team alignment from scratch, pair the planning guide with the team agreements resources on this site: a team with a clear agreement runs a better planning session.

Who These Resources Are For

This agile sprint planning guide is designed for scrum masters, agile coaches, and internal transformation leads who are facilitating planning sessions with their teams. It is equally useful for team leads new to agile who want a structured approach to follow while building facilitation confidence.

I built these resources for practitioners working inside complex organisations, where planning sessions compete with competing priorities, unclear ownership, and teams that span multiple functions or geographies. The structures work in those conditions because they were developed in them.

If you are working on a broader agile enablement or enterprise transformation programme and want to discuss facilitation beyond these downloads, get in touch directly.
