What-Why-How-Done Canvas
Bridge Strategy and Execution in Change Initiatives
Most change efforts fail at the translation point—where strategic intent meets team-level implementation. The What-Why-HOW-Done Canvas helps teams maintain clarity from purpose to practice, ensuring change initiatives stay connected to their original intent while remaining practically executable.
When Strategy Meets Reality
You’ve seen it happen:
Leadership announces a new strategic direction. The presentation is compelling. Everyone nods in agreement. The strategy deck gets filed away.
Two weeks later, nothing has changed.
The problem isn’t the strategy. It’s the translation.
Teams lack a shared framework for connecting the what and why of change to the how and done – without losing sight of purpose during implementation. Strategic initiatives fragment into disconnected tasks. Purpose gets forgotten in execution. “Good enough” becomes undefined, leading to either perfectionism or premature completion.
Change fails not because teams lack capability, but because they lack a structure that keeps all the essential elements visible throughout the journey.
A Canvas for Teams Who Actually Do the Work
The What-Why-HOW-Done Canvas is a structured framework that keeps four critical elements visible and connected throughout your change initiative.
The Four Columns:
① WHAT, What exactly needs to change?
Define the specific change clearly. What outcomes must be achieved? What are the key deliverables? Who needs to do what differently? What resources are required?
② WHY, Why does this change matter?
Connect to purpose. What problem are we solving? What opportunities will this create? What risks are we mitigating? Who benefits and how? What happens if we don’t make this change?
③ DONE, What does Done/Good Enough look like?
Set clear success criteria before you start. How will we know the change is successful? What metrics will we use? What are the minimum acceptable results? What observable behaviors will indicate success?
④ HOW, What specific actions deliver this change?
Design implementation with clarity. What are the main implementation steps? What dependencies exist? What needs to happen first, next, last? Who is responsible for each action?
Plus: Implementation Standards
Define the quality standards that apply across all actions—think of these as your non-functional requirements for change.
Four Columns, Intentional Order
Most teams naturally want to jump straight to “how”—but that’s where clarity breaks down. This canvas guides you through a deliberate sequence designed to maintain coherence from intent to execution:
Step 1: Start with WHAT
Get specific about what exactly is changing. Not how you’ll do it, but what needs to be different.
Step 2: Anchor in WHY
Connect to purpose before designing solutions. What problem are we solving? Who benefits? What’s the cost of inaction?
Step 3: Define DONE
Clarify success criteria and “good enough” standards before planning implementation. This prevents both perfectionism and premature completion.
Step 4: Design HOW
Now—and only now—plan the implementation. With WHAT, WHY, and DONE clear, you can design HOW with confidence.
The canvas keeps all four elements visible simultaneously, so you never lose the thread between intent and execution. Teams can reference back to WHY when implementation gets difficult, or check DONE criteria when deciding if a step is complete.
Built for Real-World Change
Use this canvas when you need to reduce uncertainty and create shared understanding across teams:
New Initiative Kick-offs
Align your team on what you’re building, why it matters, and how you’ll know when you’re done—before diving into implementation details.
Process Improvements
Fix what’s broken without losing sight of the goal. Keep the problem and solution connected throughout execution.
Strategic Pivots
Help teams navigate change while staying connected to purpose. Make the abstract tangible and the complex manageable.
Cross-Functional Collaboration
Create shared language across organizational silos. Ensure everyone understands not just their tasks, but the broader context.
Retrospectives That Lead to Action
Transform team insights into implementable change. Move from “what should we do differently” to “here’s our specific plan.”
If you’re navigating complexity, scaling what works, or making the abstract tangible—this canvas helps make change visible, doable, and shared.

Use This When:
✓ Moving from strategy to action
✓ Planning implementation steps
✓ Breaking down the work

How This Canvas Came to Be
I created the What-Why-HOW-Done Canvas in 2020 while working with teams across multiple countries who were struggling to translate strategic change into operational reality.
The pattern was everywhere: brilliant strategies dying in the implementation phase. Not because teams lacked capability or commitment, but because they lacked a shared framework for maintaining alignment between purpose and practice.
The recurring problems I observed:
Teams would receive a strategic directive and immediately jump to implementation planning—skipping the critical step of clarifying success criteria first. Or they’d define “what” needs to change but lose connection to “why” it matters when execution got difficult. Or they’d plan extensively but never clearly define what “done” looks like, leading to endless refinement or premature completion.
The insight:
Change needs to flow in a specific sequence—WHAT → WHY → DONE → HOW—even though our instinct is to skip straight from WHAT to HOW. And all four elements need to remain visible throughout the journey, not just at the beginning.
The development:
I tested early versions with teams at organisations like Novartis, Sandoz, and at Japan Tobacco International at scale (across 10+ markets in their agile transformation), Then in our Numu Gen-Z leadership development programs (working with Universities in Pakistan, Turkiye, Ethiopia and Angloa). Each iteration incorporated practitioner feedback, refining the questions, adjusting the layout, adding the explicit step numbering.
Version 2.0 represents five years of real-world application and continuous refinement based on how teams actually use it.
Why open source:
Good tools should be accessible. The canvas is licensed under CC BY-SA 4.0—you’re free to use it, adapt it, and share it. Just maintain the attribution and share any modifications under the same license.
My work focuses on building capability and designed resistance to systemic capture. Making frameworks like this freely available aligns with that mission.
Frequently Asked Questions
How is this different from Business Model Canvas or Lean Canvas?
Business Model Canvas and Lean Canvas are designed for business model design and startup validation. The What-Why-HOW-Done Canvas is specifically built for change implementation within existing organisations. It focuses on maintaining the connection between strategic intent and operational execution—a different problem than designing new business models.
Can I use this for personal goals or changes?
Yes, though it’s optimized for team-level work. The structure works well for complex personal changes where you need to maintain clarity between purpose and implementation. Individual contributors often use it for planning significant project work or career transitions.
What if my team wants to skip straight to HOW?
This is the most common pattern—and precisely what the canvas is designed to counter. The explicit step numbering (1-2-3-4) helps facilitate conversations about why it’s worth investing time in WHY and DONE before diving into implementation. In practice, teams that complete WHAT, WHY, and DONE first save significant time during execution because they’ve already aligned on purpose and success criteria.
Do I need special training to facilitate this with my team?
No special training required. The embedded guiding questions are designed to be self-explanatory. That said, having a skilled facilitator can help teams navigate disagreements about WHY or conflicting views of DONE. The Quick Start Guide provides basic facilitation tips.
Can I modify the canvas for my industry or context?
Absolutely. The CC BY-SA 4.0 license allows adaptation. Common modifications include: adding industry-specific prompts to the guiding questions, integrating with your existing planning templates, or creating versions in other languages. Just maintain the attribution and share modifications under the same license.
How long does it take to complete?
Depends on complexity. Simple changes: 30-60 minutes. Complex organizational change: 2-4 hours across multiple sessions. The key is resisting the urge to rush—the time invested in clarity upfront saves multiples of time during execution.
